SEO has become a discipline where the gap between someone who knows the theory and someone who's actually moved rankings is vast. Algorithm changes, AI overviews, and the rise of E-E-A-T have made the role significantly more strategic than keyword placement. Here's what separates an SEO specialist who delivers results from one who delivers reports.
Ask them to explain Core Web Vitals and how they've fixed a crawl budget issue. Great SEO specialists understand that rankings are built on technical foundations — site architecture, internal linking, crawlability, and page speed — before content even enters the picture. If they can only talk about keywords and meta descriptions, they're a content marketer, not an SEO specialist.
Ask for specific examples: which keywords, what position before and after, and what specific changes drove the movement. Be sceptical of anyone who can't trace a ranking improvement to a specific action. SEO has a lot of noise — good specialists know what they did, what moved, and why.
Ask them to walk through the first 30 days on a new client site. Their answer reveals their priority order — technical issues, content gaps, backlink profile, competitor benchmarking. Specialists who start with keyword research before fixing technical issues often chase vanity work. Strong practitioners fix the foundation first.
Ask how they responded to the most recent major Google update. What sites in their portfolio were affected? What did they change? SEO is a moving target — specialists who rely on tactics that worked three years ago are liabilities. Those who can explain their reasoning through the lens of search intent and user experience tend to survive updates.
Guarantees first-page rankings or specific traffic numbers — no ethical SEO practitioner makes guarantees about Google's algorithm
Can't explain the difference between a 301 and 302 redirect, or why it matters — basic technical knowledge gap
Measures success purely by keyword position rather than organic traffic, leads, or revenue — position without intent is vanity
Has never conducted a technical site audit or doesn't know what a crawl budget is — content-only SEO is half the job
Recommends link-building tactics that violate Google's guidelines — short-term gains that create long-term penalties
No understanding of E-E-A-T (Experience, Expertise, Authoritativeness, Trustworthiness) in content strategy — critical for post-2023 rankings
SEO is one of the few disciplines where 5 years of experience means very different things depending on what that person was doing. Someone who spent 5 years on a single low-competition niche site knows less than someone who spent 2 years doing technical SEO audits across a portfolio of competitive e-commerce sites.
For ongoing organic growth on an established site, 2–3 years of hands-on experience with a track record in a similar industry is usually sufficient. For someone who needs to manage a complex migration, lead an international SEO strategy, or recover from a penalty, you want someone with at least 4 years and specific experience with those scenarios.
"Walk me through how you'd investigate why a page that was ranking well dropped suddenly after a Google update."
Reveals their diagnostic process — checking Search Console, comparing content to competing pages, reviewing backlink changes, assessing technical issues. Strong answers are methodical; weak answers speculate without a process.
"Tell me about the most impactful technical SEO fix you've ever made. What was the issue and what changed after the fix?"
Tests real-world technical depth. Meaningful answers involve crawl errors, redirect chains, duplicate content, structured data, or site speed — and come with measurable outcomes.
"How do you approach a piece of content that's on page two for its target keyword but not moving?"
Tests their understanding of content refresh strategy — search intent alignment, E-E-A-T signals, internal linking, SERP feature opportunities. A one-size answer (just add more words) is a red flag.
"If organic traffic drops 30% month-over-month, what are the first three things you check?"
A triage question. Strong answers check for algorithm updates, manual penalties, technical changes (server errors, accidental noindex), and seasonality — in that order, with reasoning.
Every model has trade-offs. Here's how they compare so you can choose the right fit for your team.
General options
Hire directly in your city. Full cultural alignment and in-office presence, but the talent pool is limited and salaries are high.
Engage on a task or sprint basis. Fast to start, but loyalty is low and availability is never guaranteed long-term.
Hand off a scoped project to an agency. Good for defined deliverables, but you pay a premium and own very little of the relationship.
Via Teamified
Get a dedicated, full-time seo specialists — vetted, onboarded, and HR-managed by Teamified. Same output as a local hire, at a fraction of the cost.

Have a chat with Teamified. You will get a sense that it's much more of a relationship situation where they're really wanting to understand your business, as opposed to a more transactional experience, which is what we found talking with some other providers. The good thing is, there's a team behind you if you pick the right partner to help.
