Business Analysts are the connective tissue between stakeholder needs and technical delivery. A great BA prevents scope creep, catches misunderstood requirements before they become expensive code, and gives development teams clear, testable acceptance criteria to build against. The role is undervalued until you hire a bad one — then the cost becomes obvious fast.
Ask how they've gathered requirements from difficult or non-technical stakeholders. Good BAs don't just document what stakeholders say — they ask the questions that surface what stakeholders actually need.
Ask to see examples of user stories, process maps, or BRDs they've written. The quality of these documents tells you more about their capability than any interview answer. Look for testable acceptance criteria and clear scope boundaries.
Multiple stakeholders always have competing priorities. Ask for a specific example where requirements from two stakeholders were in conflict — how they identified it, facilitated resolution, and documented the outcome.
The BA role differs significantly between methodologies. A BA coming from a waterfall environment who joins an agile team will produce documents instead of stories. Verify their experience matches your delivery methodology.

BAs who have worked across multiple industries often outperform domain specialists because they bring cross-functional process patterns that a single-domain BA never develops. The ability to ask the right questions — regardless of industry — is more transferable than product knowledge. A strong BA can learn your domain in weeks; you can't easily teach requirements discipline to someone who's never practised it.

Artefact quality is the most direct measure of a BA's value to a development team.
