Hiring guide
Application Security Engineers are rare, expensive, and critically important. A single exploited vulnerability can cost millions, in breach costs, regulatory fines, and reputational damage. The best candidates think like attackers and build like engineers: they find what your developers miss and fix it in ways that don't break the product.
Ask for examples of both finding vulnerabilities (offensive) and building security controls into CI/CD pipelines (defensive). Engineers who've only done one side are less effective than those who've operated across both.
Ask them to walk through a real vulnerability they discovered, how they found it, how they assessed severity, how they communicated it to developers, and how they verified the fix. Specificity here is everything.
Security tools that slow development get disabled. Ask how they've embedded security into developer workflows without creating friction, threat modelling, SAST/DAST tooling, pre-commit hooks, and developer training.
Has this person been in the room when a breach or critical vulnerability is discovered? Ask for a specific incident, what their role was, what the pressure was like, and what they'd do differently.
Cannot name a specific vulnerability they've found in production code
Security knowledge is purely theoretical, no hands-on penetration testing or code review
Unfamiliar with any SAST or DAST tooling
No experience integrating security into a CI/CD pipeline
Communicates security findings in ways developers can't act on

Candidates with active bug bounty histories, particularly Hall of Fame mentions on major programmes, often demonstrate more hands-on vulnerability discovery experience than those who've only worked in internal AppSec teams. They've attacked real production systems, written clear disclosure reports, and developed attacker mindsets that complement defensive engineering. Don't overlook this background in your screening.
